Treat a leak as urgent tonight if water is near electrical fixtures, a ceiling is bulging or sagging, or water is actively running rather than staining. Treat it as this-week if you see a stain that grows after rain. A stain that never changes may be historic — but it still needs a look, because slow leaks rot decking silently.
Three Urgency Tiers: Tonight, This Week, Monitor
Roof leaks do not sort themselves into "emergency" and "not emergency." They sort into three groups, and the dividing line is not how much water you see. It is what the water is touching and whether it is getting worse.
Tier 1 is about safety and speed: electricity, a ceiling that could come down, or volume high enough that the room is losing the fight. Tier 2 is about repeat intrusion: it is not dangerous tonight, but it is happening every time it rains, and every rain costs you more decking. Tier 3 is the one people get wrong in both directions. They either panic about a stain that has not moved since 2019, or they ignore it forever because it never drips.

Tier 1 Signs: Stop and Act Now
There are only three things that make a leak a tonight problem, and none of them are about the roof. They are about what is happening inside the house.
Water at anything electrical
A ceiling light, a fan, a smoke detector, and a bath fan all have one thing in common: they are a hole in the ceiling with wiring behind them, and they sit at the low point of the drywall. Water finds them. The U.S. Consumer Product Safety Commission and the National Fire Protection Association both give the same guidance on water intrusion around electrical equipment — treat it as energized and hazardous, keep away from it, and shut off power at the breaker rather than at the switch or fixture.
The distinction matters. A wall switch interrupts the circuit at one point. The breaker de-energizes the whole run. If the panel itself is wet or you cannot reach it without standing in water, that is a call to your utility or an electrician, not a job for you.
A bulging or sagging ceiling
Water weighs about eight pounds a gallon. A ceiling that has gone soft and heavy is a container, and drywall is a poor container. When it fails it usually fails all at once, taking insulation, dust, and whatever was above it into the room.
Water running rather than dripping
A drip means water is finding its way through material. A run means there is a path. Pace matters more than the puddle: a leak that fills a mixing bowl in an hour is a different animal from one that dampens a paper towel overnight, even if the ceiling stain looks identical.
Tier 2 Signs: Call This Week
Tier 2 is the honest middle. Nothing is going to fall and nothing is going to shock anybody, but the roof is letting water in on a schedule and the schedule is set by the weather.
The clearest Tier 2 sign is a stain that grows. Take a pencil, outline the edge of the stain, and write the date inside the outline. After the next rain, look again. If the stain has moved past your line, you have an active leak and a repair conversation. If it has not moved after two or three rains, you are probably in Tier 3.
Two Tier 2 patterns are worth knowing because they tell you what kind of leak you have before anyone climbs a ladder.
The first is directional. If your ceiling only stains when rain comes in sideways from one particular direction, the water is very likely getting in at a vertical junction — a chimney, a wall where a lower roof ties into an upper story, a dormer side — and not through the open field of shingles. That is a flashing question, and flashing is the metal that ties those junctions together. Step flashing is the L-shaped piece that laps up a wall behind the siding; counter flashing caps it. Those are among the most common leak sources on any house, and they are a different repair from a hole in the shingles.
The second is seasonal. Ottawa County averages 89 nights a year below freezing according to the Oklahoma Climatological Survey's 1991–2020 normals. That is a lot of freeze-and-thaw cycling. A stain that shows up on a sunny afternoon in January after a cold snap — with no rain anywhere in the forecast — is usually meltwater working backward under the shingles at the eave, not a puncture. It will disappear when it warms and come back next winter unless someone looks at the eave detail and the attic ventilation.
Tier 3 Signs: Document and Monitor
Tier 3 is a stain that has hard, dry, tea-colored edges, does not smell, and has not moved. It may well be from a roof that was already repaired, or from a plumbing event nobody told you about. Monitoring is a legitimate answer here — but monitoring means something specific. It means you photograph it, date it, outline it, and actually check it again. It does not mean you paint over it and forget.
One caution about painting: a fresh coat of paint hides the only diagnostic tool you have. If the stain returns through the paint, that is useful information, but you have thrown away the growth history that would have told a roofer how fast and how often. Photograph before you paint.
Tier 3 also includes the thing that is not a leak. Rusted nail points on the underside of the decking and frost on the roof sheathing in winter are usually condensation, driven by warm moist air from bathrooms and the kitchen collecting in a cold attic. Fixing that is a ventilation and duct job, not a roofing repair, and no amount of caulk on the roof will touch it.
Why a "Small" Leak Is Not a Small Problem
The size of the stain tells you almost nothing about the size of the problem. Here is why.
Water entering a roof does not fall straight through. It lands on the decking — the plywood or OSB sheathing under the shingles — and the decking absorbs it. Wet, then dry, then wet again. That cycle is what destroys sheathing. The fibers swell, the glue lines in the panel break down, and the panel loses its grip on the nails. By the time it produces enough water to make a ceiling stain, the sheathing above it may have been soft for a long time. Spongy decking, sagging between rafters, and nails that no longer hold are the visible end of a process that started as a stain the size of a coin.
There is a local wrinkle. Roughly 13% of Ottawa County's 13,701 housing units sit vacant at any given time, a figure driven largely by second homes around Grand Lake o' the Cherokees. A leak in an occupied house gets noticed in a day. A leak in a lake house that gets visited in June and again in September has three months to work. If you own one, the single most valuable thing you can arrange is a neighbor who will walk through after a storm and look at the ceilings.
The other local wrinkle is hail. The Oklahoma Climatological Survey records 4 to 5 days a year in this area with hail larger than three-quarters of an inch. Hail rarely opens an instant hole. It bruises — it fractures the mat inside the shingle and knocks the granules off, and the shingle keeps working for a while. That is why a leak can appear months after a storm and why a roof that "looked fine" after hail is not automatically fine. What to Do Right Now to Limit Damage
Two reasons to act rather than wait. The first is obvious: less water in the house is less repair. The second is contractual. Most property insurance policies impose a duty on the policyholder to take reasonable steps to prevent further damage after a loss — the Oklahoma Insurance Department covers this in its consumer guidance on the homeowner's responsibilities after a claim, and your own policy will spell it out under a heading like "Duties After Loss." Read yours. What is and is not reimbursed is between you and your insurer, and your insurer decides coverage under your policy — but the obligation to try is standard.
Damage-limitation steps, in order
- Cut power at the breaker to any circuit serving a wet fixture, fan, or outlet in the affected room — before you put anything under it.
- Move what you can: electronics, papers, rugs, furniture. Cover what won't move with plastic sheeting, not bedsheets.
- Contain the water. Bucket, tote, roasting pan — whatever holds volume. Put an old towel in the bottom of the bucket to kill the splash.
- Consider the controlled release only for a bulging ceiling, and only after the power to that area is off: a small hole punched in the low point of the bulge with a screwdriver, over a bucket, drains the pocket on your terms instead of the ceiling's. If the bulge surrounds a light fixture or you are unsure where the wiring runs, leave it alone and clear the room instead.
- Photograph before you mop, dry, or move anything you don't have to move. Wet is evidence; dry is a story nobody can verify.
- Note the time it started, whether it was raining, and how hard. Write it down the same day.
- Do not go up on the roof. A wet roof is the single most common way homeowners get badly hurt during a leak, and you cannot diagnose from up there anyway — the evidence is in the attic.
- Run a fan or dehumidifier in the room once the water is contained and the power situation is sorted.
Why the Leak Is Almost Never Directly Above the Stain
This is the part that surprises people, and it is the reason a roofer will spend more time in your attic than on your roof. The National Roofing Contractors Association has been making this point for decades in its guidance on leak diagnosis: water migrates. The entry point and the stain are two different places, and the distance between them is often measured in feet, not inches.
A leak that starts at a valley — the trough where two roof planes meet — can surface in a hallway ceiling ten feet away and one story down. Here is the actual path.

This geography is why "I'll just caulk the spot above the stain" almost never works, and why chasing a leak from the roof surface alone wastes a trip. It also explains why the east and west halves of Ottawa County leak differently. East of Miami, in the Ozark Plains, roofs sit under trees: valleys pack with leaves, the pack holds water against the shingles, and shade keeps moss and moisture in place. West, out in the Neosho Lowlands, there are no trees to speak of and a long open fetch for wind — leaks there start at edges, ridges, and flashing that wind has worked loose. Same county, two different first places to look.
Electrical, Mold, and Structure: The Three Real Risks
Everything else about a leak is money. These three are the reasons urgency exists at all.
Electrical
Covered above, and it is first for a reason. Water tracks along wiring, fills junction boxes, and reaches outlets and switches in the wall below the ceiling. CPSC and NFPA guidance is consistent: de-energize at the breaker, stay away from wet equipment, and have it evaluated before it goes back into service. Anything that got wet is suspect until an electrician says otherwise.
Mold
This is the one with a real clock on it. The EPA's guidance on moisture and mold control states that mold can begin growing on damp materials within 24 to 48 hours, and that the practical control measure is drying wet material within that window. That is the EPA's finding, not ours, and it is the single best argument for containing and drying a leak today rather than Saturday. Wet insulation and wet drywall do not dry on their own inside a closed ceiling cavity. They stay wet.
Structure
The slowest and the most expensive. Decking that has cycled wet and dry loses its strength and its nail-holding grip, and once the sheathing is soft the fix stops being a repair and becomes a section of roof. Oklahoma's building code speaks to this directly: the state amended IRC section R908.3.1.1 to require a full tear-off — rather than laying new shingles over old — in defined conditions, which is precisely the situation where nobody can see what the deck underneath is doing. The City of Miami requires a permit for new roofs and re-shingles, and we pull it.
How to Document a Leak Properly Before Anyone Arrives
Whatever happens next — a repair you pay for, or a claim you file with your own insurer — the record you make in the first hour is worth more than anything you can reconstruct later. It costs you five minutes with a phone.
What to photograph and note
- Wide shot of the whole room showing where the stain sits relative to the walls, so the location is unambiguous.
- Close shot of the stain itself, with something for scale — a hand, a ruler, a dollar bill.
- The active water: a short video of the actual drip or run is more useful than any still photo.
- Any wet or damaged belongings, individually, before you move them.
- The attic, from the hatch only, with a flashlight — wet decking, matted insulation, daylight where there shouldn't be any.
- The outside of the house from ground level on all four sides, if it is safe and daylight. Never from a ladder in wet conditions.
- Date and time it started. Your phone stamps this automatically, which is exactly why you shoot it now instead of recreating it later.
- What the weather was doing: raining, hailing, wind direction, thawing after a freeze.
- Every receipt for tarps, buckets, plastic, fans, or a hotel night — keep them together.
- The pencil outline and date on the stain edge, photographed again after the next rain to show growth.

What Emergency Tarping Does and Does Not Accomplish
A tarp is a lid, not a repair. Properly installed, it spans the damaged area, laps over the ridge or well above the entry point so water runs over it instead of under it, and is fastened so wind cannot get beneath it and turn it into a sail. It buys time — through the next rain, through the wait for materials, through the wait for an adjuster.
What a tarp does not do: it does not dry what is already wet, it does not stop mold on material that got soaked yesterday, and it does not fix anything. A tarp over a leak with saturated insulation underneath means you now have a sealed, damp cavity. The drying still has to happen inside.
Tarps also fail, mostly in two ways. They are fastened only at the downhill edge, so wind lifts them, or they are laid flat over the hole without lapping the ridge, so water simply runs beneath them. FEMA and the American Red Cross both publish guidance on temporary roof coverings after a storm, and both stress the same thing we would: it is hazardous work at height, and it is not a homeowner job on a wet or storm-damaged roof.
One more thing on the compliance side, because you will hear it from someone knocking on your door. In Oklahoma it is unlawful for a contractor to advertise or promise to pay any part of your deductible, directly or indirectly, and to offer you anything of value in exchange for a roofing job connected to an insurance claim. That includes yard-sign payments and referral incentives. Anyone offering to "take care of" your deductible is telling you something useful about themselves.
So: triage the leak, kill the power to anything wet, contain the water, photograph it, and stay off the roof. Then get someone into the attic. Questions people ask about this
My ceiling has a stain but it's not dripping. Can I wait until Monday?
Probably, if the stain has hard dry edges, no smell, and hasn't grown. Outline the edge in pencil, write the date on it, and look again after the next rain. But "not dripping" is not the same as "not leaking" — decking absorbs water and rots for a long time before it produces a drip, so a stain that has never dripped still deserves someone in your attic with a flashlight. If it grows past your pencil line, it's a this-week problem.
Should I punch a hole in a bulging ceiling to let the water out?
It's a real option, with conditions. A bulge is drywall holding pounds of water, and it tends to let go all at once. A small hole at the low point of the bulge, over a bucket, drains it on your terms. Do it only after you've cut power at the breaker to that room's circuits, and don't do it at all if the bulge is around a light fixture or you don't know where the wiring runs — clear the room and let it fall instead. A ceiling patch is cheap. A shock isn't.
Will my insurance pay for a tarp?
That's between you and your insurer, and they decide coverage under your policy. Why does the roofer want to go in my attic instead of on the roof?
Because water travels. The NRCA has long pointed out that the entry point and the ceiling stain are usually different places — water runs down the underlayment, soaks into the decking, wicks along a rafter, and drops into insulation before it ever surfaces. A leak at a valley can show up ten feet away. The attic shows you the wet decking and the trail; the roof surface just shows you shingles.
It's been three days since the leak and I've dried everything. Am I in the clear?
For the ceiling you can see, maybe. The EPA's guidance is that mold can begin growing on damp material within 24 to 48 hours, and the material inside a closed ceiling or attic cavity doesn't dry the way a visible surface does. Wet insulation in particular holds moisture for a long time. If insulation got soaked, it usually needs to come out rather than dry in place, and that's worth having someone look at even after the drip stops.
